OpenClaw Self-Hosted vs Managed: The Real Cost Comparison (2026)

Honest cost breakdown: Hetzner VPS + your time vs Volos managed service. What self-hosting actually costs when you include setup time and monthly maintenance.

The common argument for self-hosting OpenClaw is cost. "It's just €4 a month for a Hetzner VPS." That number is real — and it's also incomplete.

This is the full comparison: what you actually pay to self-host, what you actually pay for a managed service, and where the math switches.

The Self-Hosted Cost Stack

Server: Hetzner CX22 — €3.79/month. This is the minimum viable server for OpenClaw (2 vCPU, 4GB RAM). For reliable operation with multiple channels and skills, Hetzner CX32 at €5.99/month is more appropriate.

Domain (optional): €1–2/month if you want a proper domain for your agent's webhook. Not required, but recommended for production use.

Backup storage: €0.50–1/month. Hetzner has a basic backup option. If your server fails without backups, you're rebuilding from scratch.

Raw subscription total: €5–9/month.

Now the part that doesn't show up in your bank statement:

Initial setup time. Based on community reports and my own experience: 12–22 hours for a first-time setup if you're learning as you go. This covers VPS provisioning, OpenClaw installation, security hardening, skill installation, channel configuration, and initial debugging.

If your time is worth €30/hour (conservative for most people running their own businesses), that's €360–660 in setup cost. One-time, but real.

Monthly maintenance time. Framework updates, skill compatibility issues, log monitoring, security patches: 2–4 hours/month. At €30/hour, that's €60–120/month in time cost.

Incident response. When your agent crashes at 2am, or a skill stops working before an important meeting, someone has to fix it. That someone is you. This is hard to put a number on — some months it's zero, other months it's a bad weekend.

Actual monthly cost of self-hosting: €65–130/month when time is included. More if you value your time above €30/hour.

The Managed Service Cost Stack

  • You already know server management and find it enjoyable or neutral
  • You have time for 2–4 hours of monthly maintenance without it affecting other work
  • You don't factor in your own hourly value when thinking about costs

For most people running businesses or freelancing, this doesn't describe their situation. Time you spend debugging OpenClaw dependency conflicts is time not spent on revenue-generating activity.

The crossover point is roughly: if your time is worth more than €15/hour and maintenance takes you more than 2 hours/month, managed hosting is cheaper in practice.

What You Get That Can't Be Priced

Self-hosting gives you things a managed service can't fully replicate:

Full control. Direct server access. Custom configurations not offered through any interface. The ability to install any skill regardless of whether it's vetted.

Learning. If you want to understand how AI agents work at a technical level, running your own is how you learn.

No vendor dependency. Your setup doesn't depend on Volos existing in 12 months.

Managed hosting gives you things self-hosting can't:

Expert maintenance. Security patches are applied correctly. Framework updates are tested. Skills are vetted before you're exposed to them.

No learning curve. The 12–22 hour setup problem doesn't exist. The 70% wall doesn't apply.

Someone to call. When something breaks, you don't have to be the one who fixes it.

Honest Recommendation

If you have genuine technical skills and time, self-host. The €5–9/month is real, and if maintenance is genuinely easy for you, the economics are clear.

If you're non-technical or time-constrained, managed hosting is almost certainly cheaper when you account for the full cost. €49/month is not €4/month — but €4/month plus 20+ hours of your time per month is also not €4/month.
